roadmap
oxytocin opens in four stages. each stage is a complete, bookable experience before the next is built — protecting capital and letting each layer prove itself before the next is committed.
stage-1 — the body
the thermal anchor. the smallest operation that delivers a complete experience and generates revenue from week one.
what gets built: thermal-circuit completion — a cold plunge added to the existing sauna and hammam infrastructure. this one addition transforms two isolated heat rooms into a full three-phase thermal protocol. alongside it: a massage and physiotherapy room, and a drinks counter (espresso, cold press, adaptogen teas).
the existing sauna and hammam are the largest capex item already spent. stage-1 is a completion project. revenue starts within days of the cold plunge installation.
revenue model: thermal sessions (4–6 guests, two sessions per day) at per-visit and membership pricing. massage on appointment. drinks counter continuous. three independent revenue streams sharing the same footprint.
what stage-1 proves: guests come for the thermal circuit. they stay for the drinks. they return. membership converts. this proof unlocks stage-2 capital.
stage-2 — nourishment
the space learns to feed people. the destination becomes a daily habit.
what gets built: a full coffee bar with bar seating facing the rice paddies — the visual anchor of the space, the reason a non-thermal visitor enters for the first time. a deli counter with ready food, baked goods, ferments, and grab-and-go. a health corner first build: OTC pharmacy essentials and natural cosmetics.
stage-1 generates revenue twice a day, anchored to the thermal schedule. stage-2 generates revenue continuously — the coffee bar opens at 07:00 and runs until close. the deli converts browsers into buyers at every hour.
the membership nourishment tier activates. thermal guests who come twice a week become coffee guests who come every day.
what stage-2 proves: guests return on non-thermal days. food and drink revenue at oxytocin can rival standalone café economics in Ubud. health corner demand justifies the full build. this proof unlocks stage-3 capital.
stage-3 — the table and the edit
full F&B and retail expression. the lifestyle environment complete.
what gets built:
restaurant — 20–24 covers, glass walls, open kitchen facing the rice paddies, white linen curtains. à la carte lunch and set dinner. the evening anchor that keeps guests on-site past 18:00.
market — 200–250 SKU curated pantry with bulk dispensers. olive oil, raw cacao, specialty grains, ferments, supplements. the edit is the product: curation replaces search.
health corner full build — biohacking equipment and devices: red light panels, PEMF mats, HRV monitors, diagnostic tools. the highest-margin-per-sqm zone in the building.
universal-chair-zone — four convertible medical-grade recliners with rolling carts, serving five services per chair: barber, IV drip, manicure, facial, red light therapy. one footprint, appointment-based scheduling.
concept retail — clothing, electronics, objects, art. low SKU count, high average ticket, consignment where possible.
what stage-3 completes: a member can arrive at 07:00 for coffee, do a thermal session at 09:00, work through the morning, eat lunch at the restaurant, buy groceries from the market, get a haircut in the chair zone, and leave at 18:00 without having left the building. the integration is the product.
stage-4 — the operating system
the invisible layer that turns visits into a relationship. the place a week is organized around.
what gets built:
coworking floor — dedicated desks, one meeting room, fast fiber. the professional anchor for digital nomads who need a consistent address.
kids zone — Montessori-inspired natural materials, low tables, art workshop setup, supervised program. the feature that makes oxytocin accessible to families.
services-layer — the full back-of-house consolidation: laundry, logistics, concierge, crypto, telemedicine, mailbox, pet care, repair café. the eight services that convert the resident membership from a lifestyle choice into a dependency.
what stage-4 adds: stages 1–3 build a destination. stage-4 builds a dependency. a member whose laundry runs on the oxytocin schedule, whose children attend the kids program, whose work address is the coworking floor — that member does not switch operators.
maturity target: at month 12–18 after stage-4, oxytocin reaches ~$10,000/day gross revenue across all layers, $90,000–$100,000 net per month. see economics for the full financial model.
capital sequencing
total CAPEX across all four stages: $250,000–$380,000. stage-1 requires a fraction of this. the sequencing principle holds throughout: each stage reaches cash-flow positive before the next is committed. capital follows proof, not projection.
